Google AI Max is a set of automated switches inside standard Search campaigns that lets Google read your website, pick the landing page, and write the ad text for each search. Google's own case study says Colgate-Palmolive's Sanex campaign in South Africa saw a 44x conversion lift in 60 days after it shifted from broad audiences to high-purchase-intent searches. Google's average AI Max lift is about 14%, so plan around the average and use the 44x as a direction, not a forecast.
That 44x number deserves a caveat up front. It comes from Google's marketing case study, not an independent audit. The same case study reports campaign costs down 97%. The mechanism is still worth learning, because it is something a small advertiser can copy: stop paying for people who are browsing and spend where people are ready to buy.
AI Max turns your website into the targeting list
Search coverage used to live in keyword lists. With AI Max, it lives on your website. Google crawls your landing pages, decides which queries each page can answer, sends the user to the best URL (Final URL Expansion), and writes headlines and descriptions to match the search.
AI Max is on by default for new Search campaigns. It is also where Dynamic Search Ads are heading: legacy DSA campaigns are set to upgrade to AI Max automatically in February 2027. It needs conversion-based smart bidding, so it will not work on manual CPC. If you want to see how Google's new defaults line up with your budget, check the bidding strategy first.
You write boundaries, not ads
The shift for a small business owner is simple to say and hard to get used to. You are not writing ads anymore. You are writing boundaries.
The controls that matter most:
Brand exclusion. A setting lets you show ads on unbranded searches only, so the AI does not burn your budget on someone searching for a big competitor by name.
Text guidelines (beta). Campaign-level guidelines allow up to 25 term exclusions and 40 messaging restrictions. If you cannot legally offer a guarantee, ban the word "guaranteed" and the AI cannot write it.
Pinning caveat. When Text Customization and Final URL Expansion are both on, pinned RSA assets are ignored. Governance has to happen through the guidelines instead.
Target buy-ready searches, skip the browsers
AI Max learns from clear signals of success. Feed it broad, vague audience data and it wastes money. Feed it tight, ready-to-buy intent and it has something to optimize.
A local plumber should not pay for "why is my water heater making noise?" That searcher may be a DIYer. "Emergency plumber open now" is a person holding their credit card. Exact match keywords still win the auction when they are identical to the query, so keep exact match copies of your core money terms next to anything broad.
Google also confirmed on September 4, 2026 that it is testing exact and phrase match keywords in AI Mode, for queries with explicit and direct intent. It is a limited test, so treat it as a signal and not a promise. The same test means AI Mode results are blended into standard search metrics, which makes them hard to isolate in reporting.
Budget matters too. Smart bidding guidance now says up to 50 conversion events or 3 conversion cycles for the learning period. If your daily budget runs dry by noon, the system stops learning.
Build boring brand fact pages
The AI is not reading your site the way a customer does. It does not care about your origin story. It wants facts, like a strict librarian who wants index cards and not poetry.
A brand fact page is a clean, structured page with exact pricing, service hours, shipping terms and certifications. Add a plain "what we are not" section so the AI has nothing to guess about. Add FAQ and Product schema so answers can be pulled in one pass. For regulated categories, list testing bodies, dates and audit history.
Do not mass-produce thin landing pages for AI Max to match against. An MP Digital study across 100 companies found AI-generated pages were 52% of published content but drove only 5% of organic traffic, while human-written content (15% of published pages) drove 87%.
Your search-term audit in five steps
Export your search terms report for the last 30 to 90 days.
Sort every query into two buckets: buy-ready (price, "near me", "open now", brand plus product) and browsing (how, why, what is).
Add the browsing terms as negatives and keep exact match copies of the buy-ready terms.
Baseline your conversion rate and cost per conversion today, with the date written down.
Check again in 60 days. If conversion rate has not moved, your problem is probably the landing page or the offer, not the targeting.
Test ads inside AI assistants with only 3 to 10% of your budget. Adventure PPC's guidance is to keep 90 to 97% of paid search on Google. Fundamentals, meaning structure, intent, conversion tracking, negatives and landing pages, still decide results.
The open question
If every small business in town sets the same boundaries, targets the same high-intent terms and builds the same fact pages, how does the AI choose who gets the customer? It may turn into a race to the bottom on price. Anti-AI sentiment is also loud: a 251-point r/antiai thread argues "we're a small business" is no excuse for using AI. If your customers feel that way, say so in your brand pages and your messaging restrictions.
FAQ
What is Google AI Max?
AI Max is a set of automated features inside Search campaigns. Google reads your landing pages, expands which URLs it sends traffic to, and writes headlines and descriptions to match each search. It is on by default for new Search campaigns.
Is the 44x conversion lift realistic?
Probably not. The 44x figure comes from Google's own case study of Colgate-Palmolive's Sanex campaign in South Africa. Google's average AI Max lift is about 14%, which is a safer planning number.
Do exact match keywords still work with AI Max?
Yes. Exact match keywords still win the auction when they are identical to the query. Google has also confirmed a limited test of exact and phrase match keywords in AI Mode for explicit, direct-intent queries.
What should a small business do first?
Run a search-term audit. Sort queries into buy-ready and browsing, add negatives, baseline your conversion rate, and recheck in 60 days. Then build a plain brand fact page with exact pricing, hours and shipping terms.
